A Star Is Born

Fred was looking for a word:

Give your service away for free, possibly ad supported but maybe not, acquire a lot of customers very efficiently through word of mouth, referral networks, organic search marketing, etc, then offer premium priced value added services or an enhanced version of your service to your customer base.

At the end of the post I asked for some suggestions of what I should call this business model.

And at the risk of calling the game before it's over, I have to go with Freemium. I love the name, suggested by Jarid Lukin of the Flatiron portfolio company Alacra.

"Freemium" -- I love it!

And though we here at TheLadders.com do have a free basic /paid premium model, I don't think strictly speaking that we fit into the "freemium" category.

An Incomplete Manifesto for Growth

Saw this on Recruiting.com this week and LOVED it!

Incomplete Manifesto:

1. Allow events to change you. You have to be willing to grow. Growth is different from something that happens to you. You produce it. You live it. The prerequisites for growth: the openness to experience events and the willingness to be changed by them.

2. Forget about good. Good is a known quantity. Good is what we all agree on. Growth is not necessarily good.
Growth is an exploration of unlit recesses that may or may not yield to our research. As long as you stick to good
you'll never have real growth.

3. Process is more important than outcome. When the outcome drives the process we will only ever go to where
we've already been. If process drives outcome we may not know where we’re going, but we will know we want to be there.

4. Love your experiments (as you would an ugly child). Joy is the engine of growth. Exploit the liberty in
casting your work as beautiful experiments, iterations, attempts, trials, and errors. Take the long view and allow
yourself the fun of failure every day.

5. Go deep. The deeper you go the more likely you will discover something of value.

6. Capture accidents. The wrong answer is the right answer in search of a different question. Collect wrong
answers as part of the process. Ask different questions.

7. Study. A studio is a place of study. Use the necessity of production as an excuse to study. Everyone will
benefit.

8. Drift. Allow yourself to wander aimlessly. Explore adjacencies. Lack judgment. Postpone criticism.

9. Begin anywhere. John Cage tells us that not knowing where to begin is a common form of paralysis. His advice:
begin anywhere.

10. Everyone is a leader. Growth happens. Whenever it does, allow it to emerge. Learn to follow when it makes
sense. Let anyone lead.

11. Harvest ideas. Edit applications. Ideas need a dynamic, fluid, generous environment to sustain life.
Applications, on the other hand, benefit from critical rigor. Produce a high ratio of ideas to applications.

12. Keep moving. The market and its operations have a tendency to reinforce success. Resist it. Allow failure and
migration to be part of your practice.

13. Slow down. Desynchronize from standard time frames and surprising opportunities may present themselves.

14. Don’t be cool. Cool is conservative fear dressed in black. Free yourself from limits of this sort.

15. Ask stupid questions. Growth is fueled by desire and innocence. Assess the answer, not the question. Imagine
learning throughout your life at the rate of an infant.

16. Collaborate. The space between people working together is filled with conflict, friction, strife,
exhilaration, delight, and vast creative potential.

17. ____________________. Intentionally left blank. Allow space for the ideas you haven’t had yet, and for the ideas of
others.

18. Stay up late. Strange things happen when you’ve gone too far, been up too long, worked too hard, and you're
separated from the rest of the world.

19. Work the metaphor. Every object has the capacity to stand for something other than what is apparent. Work on
what it stands for.

20. Be careful to take risks. Time is genetic. Today is the child of yesterday and the parent of tomorrow. The
work you produce today will create your future.

21. Repeat yourself. If you like it, do it again. If you don’t like it, do it again.

22. Make your own tools. Hybridize your tools in order to build unique things. Even simple tools that are your
own can yield entirely new avenues of exploration. Remember, tools amplify our capacities, so even a small tool can make
a big difference.

23. Stand on someone’s shoulders. You can travel farther carried on the accomplishments of those who came before
you. And the view is so much better.

24. Avoid software. The problem with software is that everyone has it.

25. Don’t clean your desk. You might find something in the morning that you can’t see tonight.

26. Don’t enter awards competitions. Just don’t. It’s not good for you.

27. Read only left-hand pages. Marshall McLuhan did this. By decreasing the amount of information, we leave room
for what he called our "noodle."

28. Make new words. Expand the lexicon. The new conditions demand a new way of thinking. The thinking demands
new forms of expression. The expression generates new conditions.

29. Think with your mind. Forget technology. Creativity is not device-dependent.

30. Organization = Liberty. Real innovation in design, or any other field, happens in context. That context is
usually some form of cooperatively managed enterprise. Frank Gehry, for instance, is only able to realize Bilbao because
his studio can deliver it on budget. The myth of a split between "creatives" and "suits" is what Leonard Cohen calls a
'charming artifact of the past.'

31. Don’t borrow money. Once again, Frank Gehry’s advice. By maintaining financial control, we maintain creative
control. It’s not exactly rocket science, but it’s surprising how hard it is to maintain this discipline, and how many
have failed.

32. Listen carefully. Every collaborator who enters our orbit brings with him or her a world more strange and
complex than any we could ever hope to imagine. By listening to the details and the subtlety of their needs, desires, or
ambitions, we fold their world onto our own. Neither party will ever be the same.

33. Take field trips. The bandwidth of the world is greater than that of your TV set, or the Internet, or even a
totally immersive, interactive, dynamically rendered, object-oriented, real-time, computer graphic–simulated
environment.

34. Make mistakes faster. This isn’t my idea -- I borrowed it. I think it belongs to Andy Grove.

35. Imitate. Don’t be shy about it. Try to get as close as you can. You'll never get all the way, and the
separation might be truly remarkable. We have only to look to Richard Hamilton and his version of Marcel Duchamp’s large
glass to see how rich, discredited, and underused imitation is as a technique.

36. Scat. When you forget the words, do what Ella did: make up something else ... but not words.

37. Break it, stretch it, bend it, crush it, crack it, fold it.

38. Explore the other edge. Great liberty exists when we avoid trying to run with the technological pack. We
can’t find the leading edge because it’s trampled underfoot. Try using old-tech equipment made obsolete by an economic
cycle but still rich with potential.

39. Coffee breaks, cab rides, green rooms. Real growth often happens outside of where we intend it to, in the
interstitial spaces -- what Dr. Seuss calls "the waiting place." Hans Ulrich Obrist once organized a science and art
conference with all of the infrastructure of a conference -- the parties, chats, lunches, airport arrivals — but with no
actual conference. Apparently it was hugely successful and spawned many ongoing collaborations.

40. Avoid fields. Jump fences. Disciplinary boundaries and regulatory regimes are attempts to control the wilding
of creative life. They are often understandable efforts to order what are manifold, complex, evolutionary processes.
Our job is to jump the fences and cross the fields.

41. Laugh. People visiting the studio often comment on how much we laugh. Since I've become aware of this, I use
it as a barometer of how comfortably we are expressing ourselves.

42. Remember. Growth is only possible as a product of history. Without memory, innovation is merely novelty.
History gives growth a direction. But a memory is never perfect. Every memory is a degraded or composite image of a
previous moment or event. That’s what makes us aware of its quality as a past and not a present. It means that every
memory is new, a partial construct different from its source, and, as such, a potential for growth itself.

43. Power to the people. Play can only happen when people feel they have control over their lives. We can't be
free agents if we’re not free.

The Trouble With Forced Ranking

There's a great article on WashTech.org about Microsoft's compensation and review system. Anybody who has struggled with this issue at a management level over the past couple years can sympathize with the good intentions -- rewarding stars and managing out underperformers -- but not be surprised by the downside -- a process that's viewed internally as "political" and "unrelated to my actual performance".

The good bits:

Microsoft Corp. has over 60,000 employees, and like almost all large corporations, it uses a performance review process to rate them. The idea behind any corporate performance review system is to provide an accurate and fair assessment of employee contributions, but some employees say Microsoft’s system promotes politics over fair reviews.

According to employees, who said they would be fired if they spoke on the record, the annual review amounts to little more than a closed-door popularity contest in which managers “fight” for higher scores for their team, or defer to higher-level decision makers who mandate how many workers drop to the bottom of the review scale.

One employee in the company’s Mobile and Embedded Devices group said when it comes to her review score, “my performance is about 10 percent of the whole equation.” ....

In many groups, an employee’s review score may have less to do with their performance than their popularity, or their manager’s ability to negotiate to give out more high review scores. Another variable is when a marketing manager who does not have the technical background to fairly assess technical work is expected to review individual contributors in their team. ...

According to the Mini-Microsoft blog, Microsoft employees “own their own career.” For employees who work hard and manage to land on the high side of the review scale, the statement rings true. But for others, the bureaucracy in Redmond is wearing thin:

“I love working at Microsoft but cannot stay in an environment where I am treated shabbily and afforded no opportunity to defend myself against such treatment.”

This could just be a case of the disgruntled gruntling, as is the case with any review system, but I'd love to hear from readers of comp and review systems that work.

Mindlessly minting millions, er... billions

Paul Kedrosky (who, by the way, you should read every day) points out this googlegem:

A troubling quote that I missed until now from Google founder Larry Page in discussing the company's institutionalized, IQ-fixated, credential-loving approach to hiring:

I'm certain that the company would not hire Sergey or I at this point, which is probably a great achievement.

There you have it, straight from the top. Google is officially a mindless bureacracy.

Joho the Blog identifies an airline mystery:

When you check in for a flight by going to a counter staffed by a live human being, the human does a prodigious amount of typing and the whole process takes longer than if you used one of them new-fangled automated check-in kiosks.

So why don't they just put one of those kiosks behind the counter for the check-in people to use?

And for those of you who watch what you eat, here's the final word on nutrition and health. It's a relief to know the truth after all the conflicting medical studies:

1. The Japanese eat very little fat and suffer fewer heart attacks than Americans.
2. The Mexicans eat a lot of fat and suffer fewer heart attacks than Americans.
3. The Chinese drink very little red wine and suffer fewer heart attacks than Americans.
4. The Italians drink excessive amounts of red wine and suffer fewer heart attacks than Americans.
5. The Germans drink a lot of beer and eat lots of sausage and suffer fewer heart attacks than Americans.

CONCLUSION: Eat and drink what you like.
Speaking English is apparently what kills you.

The Annual Buffet Letter

Warren Buffet dishes up his once-a-year homespun advice in his annual letter to shareholders here:

As you can see from the two tables, the comparative growth rates of Berkshire’s two elements of value have changed in the last decade, a result reflecting our ever-increasing emphasis on business acquisitions. Nevertheless, Charlie Munger, Berkshire’s Vice Chairman and my partner, and I want to increase the figures in both tables. In this ambition, we hope – metaphorically – to avoid the fate of the elderly couple who had been romantically challenged for some time. As they finished dinner on their 50th anniversary, however, the wife – stimulated by soft music, wine and candlelight – felt a long-absent tickle and demurely suggested to her husband that they go upstairs and make love. He agonized for a moment and then replied, “I can do one or the other, but not both.”

Long ago, Mark Twain said: “A man who tries to carry a cat home by its tail will learn a lesson that can be learned in no other way.” If Twain were around now, he might try winding up a derivatives business. After a few days, he would opt for cats...

So I failed in my attempt to exit painlessly, and in the meantime more trades were put on the
books. Fault me for dithering. (Charlie calls it thumb-sucking.) When a problem exists, whether in
personnel or in business operations, the time to act is now...

It’s hard to overemphasize the importance of who is CEO of a company. Before Jim Kilts arrived
at Gillette in 2001, the company was struggling, having particularly suffered from capital-allocation
blunders. In the major example, Gillette’s acquisition of Duracell cost Gillette shareholders billions of
dollars, a loss never made visible by conventional accounting. Quite simply, what Gillette received in
business value in this acquisition was not equivalent to what it gave up. (Amazingly, this most
fundamental of yardsticks is almost always ignored by both managements and their investment bankers
when acquisitions are under discussion.)

Upon taking office at Gillette, Jim quickly instilled fiscal discipline, tightened operations and
energized marketing, moves that dramatically increased the intrinsic value of the company. Gillette’s
merger with P&G then expanded the potential of both companies. For his accomplishments, Jim was paid
very well – but he earned every penny. (This is no academic evaluation: As a 9.7% owner of Gillette,
Berkshire in effect paid that proportion of his compensation.) Indeed, it’s difficult to overpay the truly
extraordinary CEO of a giant enterprise. But this specie is rare.

Too often, executive compensation in the U.S. is ridiculously out of line with performance. That
won’t change, moreover, because the deck is stacked against investors when it comes to the CEO’s pay.
The upshot is that a mediocre-or-worse CEO – aided by his handpicked VP of human relations and a
consultant from the ever-accommodating firm of Ratchet, Ratchet and Bingo – all too often receives gobs
of money from an ill-designed compensation arrangement...

Long ago, Sir Isaac Newton gave us three laws of motion, which were the work of genius. But Sir
Isaac’s talents didn’t extend to investing: He lost a bundle in the South Sea Bubble, explaining later, “I can
calculate the movement of the stars, but not the madness of men.” If he had not been traumatized by this
loss, Sir Isaac might well have gone on to discover the Fourth Law of Motion: For investors as a whole,
returns decrease as motion increases...

Our meeting this year will be on Saturday, May 6. As always, the doors will open at the Qwest
Center at 7 a.m., and the latest Berkshire movie will be shown at 8:30. At 9:30 we will go directly to the
question-and-answer period, which (with a break for lunch at the Qwest’s stands) will last until 3:00. Then,
after a short recess, Charlie and I will convene the annual meeting at 3:15. This schedule worked well last
year, because it let those who wanted to attend the formal session to do so, while freeing others to shop.

You certainly did your share in this respect last year. The 194,300 square foot hall adjoining the
meeting area was filled with the products of Berkshire subsidiaries, and the 21,000 people who came to the
meeting allowed every location to rack up sales records. Kelly Broz (neé Muchemore), the Flo Ziegfeld of
Berkshire, orchestrates both this magnificent shopping extravaganza and the meeting itself. The exhibitors
love her, and so do I. Kelly got married in October, and I gave her away. She asked me how I wanted to
be listed in the wedding program. I replied “envious of the groom,” and that’s the way it went to press...

that we got good educations; have enjoyed wonderful families and great health; and came equipped with a
“business” gene that allows us to prosper in a manner hugely disproportionate to other people who
contribute as much or more to our society’s well-being. Moreover, we have long had jobs that we love, in
which we are helped every day in countless ways by talented and cheerful associates. No wonder we tapdance
to work. But nothing is more fun for us than getting together with our shareholder-partners at
Berkshire’s annual meeting. So join us on May 6th at the Qwest for our annual Woodstock for Capitalists.
